Mais sur quelle base ? Le pass\u00e9\u00a0? Une base z\u00e9ro\u00a0? Comment et par qui vont-elles \u00eatre conseill\u00e9es\u00a0?<\/span><\/p>\n<p><span style=\"font-size: 12pt;\">A l\u2019image de l\u2019IA qui a montr\u00e9 ses limites en n\u2019\u00e9tant entra\u00een\u00e9e que sur des mod\u00e8les construits sur le pass\u00e9, le monde du conseil fonctionne aujourd\u2019hui exclusivement sur des donn\u00e9es, des m\u00e9thodes, des standards et des approches actuels au mieux, pass\u00e9s au pire. A quelle vitesse ? Avec quelle ampleur\u00a0? Personne ne le sait aujourd\u2019hui.<\/span><\/p>\n<p>&nbsp;<\/p>\n<h3><span style=\"font-size: 14pt;\">Deuxi\u00e8me incertitude, la capacit\u00e9 de recovery de l\u2019\u00e9conomie apr\u00e8s un tel recul.<\/span><\/h3>\n<p>&nbsp;<\/p>\n<p><span style=\"font-size: 12pt;\">A quoi va ressembler ce monde d\u2019apr\u00e8s\u00a0; Pas celui de Juillet, mais celui de d\u00e9cembre au moment des cl\u00f4tures ou celui du premier semestre 2021.<\/span><\/p>\n<p><span style=\"font-size: 12pt;\">Les crises pr\u00e9c\u00e9dentes peuvent-elles nous apprendre quelque chose ? Pas s\u00fbr, car il s\u2019agit moins d\u2019une crise financi\u00e8re qu\u2019une crise syst\u00e9mique de la demande, une catastrophe qui a \u00e9branl\u00e9 des dynamiques enti\u00e8res de fili\u00e8res qui avaient fond\u00e9es leurs d\u00e9veloppements sur des paris avec des risques connus et ma\u00eetrisables. La situation est aujourd\u2019hui radicalement diff\u00e9rente\u00a0: crise de confiance et changement de paradigme.<\/span><\/p>\n<p>&nbsp;<\/p>\n<h3><span style=\"font-size: 14pt;\">Enfin, troisi\u00e8me incertitude, ce sont les crit\u00e8res d\u2019analyse de la performance financi\u00e8re et \u00e9conomique.<\/span><\/h3>\n<p>&nbsp;<\/p>\n<p><span style=\"font-size: 12pt;\">Quel est le normatif demain ? Quelle sera la r\u00e9action des banques lors des futures n\u00e9gociations de waivers ? Comment analyser l\u2019endettement massif des entreprises avec les tr\u00e8s nombreux PGE ?<\/span><\/p>\n<p><span style=\"font-size: 12pt;\">De nombreux crit\u00e8res vont \u00e9voluer, mais il faudra d\u2019avoir des indicateurs, issus du pass\u00e9, pour mettre \u00e0 jours le \u201clogiciel\u201d d\u2019\u00e9valuation de la performance des entreprises, puis adapter les strat\u00e9gies\u00a0; strat\u00e9gies elles-m\u00eames trop souvent guid\u00e9es par le d\u00e9sir de se conformer \u00e0 la tyrannie du normatif et des indicateurs.<\/span><\/p>\n<h2><\/h2>\n<h2><span style=\"font-size: 18pt;\">Inventer de nouvelles strat\u00e9gies<\/span><\/h2>\n<p>&nbsp;<\/p>\n<p><span style=\"font-size: 12pt;\">Pourtant, nous le savons, les r\u00e9sultats financiers sont la cons\u00e9quence de la strat\u00e9gie mais pas la strat\u00e9gie. Or, une strat\u00e9gie c\u2019est un pari, un pari sur l\u2019avenir et sur une intuition. Ce que nous apprend la crise du COVID-19, c\u2019est qu\u2019il va falloir faire des paris sans certitude.<\/span><\/p>\n<p><span style=\"font-size: 12pt;\">Les datas ne font pas une strat\u00e9gie et les experts non plus.<\/span><\/p>\n<p><span style=\"font-size: 12pt;\">Le pragmatisme et l\u2019intuition sont primordiales pour prendre les bonnes d\u00e9cisions. Colin Powell rappelle son approche : lorsque l\u2019on poss\u00e8de entre 40 et 70 % de l&#8217;information, il faut prendre une d\u00e9cision.<\/span><\/p>\n<h2><\/h2>\n<h2><span style=\"font-size: 18pt;\">R\u00e9inventer le conseil aussi<\/span><\/h2>\n<p>&nbsp;<\/p>\n<p><span style=\"font-size: 12pt;\">Pour accompagner les clients dans ce monde incertain, pour les remettre en selle, c\u2019est une vraie r\u00e9volution que le monde du conseil va devoir op\u00e9rer, comme tous les secteurs et toutes les industries.<\/span><\/p>\n<p>&nbsp;<\/p>\n<h3><span style=\"font-size: 14pt;\">La premi\u00e8re r\u00e9volution est celle des id\u00e9es.<\/span><\/h3>\n<p>&nbsp;<\/p>\n<p><span style=\"font-size: 12pt;\">Le standard permet juste de rester dans la course, rarement d\u2019en prendre la t\u00eate ou de la gagner. Ce qui fait gagner, ce sont les id\u00e9es nouvelles, l\u2019intuition, la cr\u00e9ativit\u00e9 et une prise de risque mesur\u00e9e et quantifi\u00e9e en mod\u00e9lisant les diff\u00e9rents sc\u00e9narii; les efforts \u00e0 produire et l\u2019investissement que l\u2019on est pr\u00eat \u00e0 perdre. \u201cHigh risk, high rewards\u201d dit le dicton. Cr\u00e9er de la valeur c\u2019est avant tout penser ce qui va faire cro\u00eetre la top line. Le conseil va devoir combiner cr\u00e9ativit\u00e9, innovation et prise de risque.<\/span><\/p>\n<p>&nbsp;<\/p>\n<h3><span style=\"font-size: 14pt;\">La deuxi\u00e8me r\u00e9volution est celle de l\u2019hybridation<\/span><\/h3>\n<p>&nbsp;<\/p>\n<p><span style=\"font-size: 12pt;\">Cette crise va nous obliger \u00e0 nous ouvrir \u00e0 toutes les comp\u00e9tences, \u00e0 tous les savoir faire, \u00e0 toutes les approches en les combinant en dispositif pour travailler en mode sprint et excubation.<\/span><\/p>\n<p><span style=\"font-size: 12pt;\">En mode sprint pour aller vite \u00e0 un Proof of Value pour pouvoir le tester et l\u2019am\u00e9liorer.<\/span><\/p>\n<p><span style=\"font-size: 12pt;\">En mode excubation pour extraire ces paris strat\u00e9giques des contraintes et contingences de l\u2019entreprise, pour cr\u00e9er l\u2019oc\u00e9an bleu qui jouera le r\u00f4le d\u2019agent de transformation de mani\u00e8re beaucoup plus performante et rapide que l&#8217;intrapreneuriat, l\u2019acquisition de nouveaux business ou de start-up.<\/span><\/p>\n<p>&nbsp;<\/p>\n<h3><span style=\"font-size: 14pt;\">La troisi\u00e8me r\u00e9volution est celle de l\u2019alignement d\u2019int\u00e9r\u00eat.<\/span><\/h3>\n<p>&nbsp;<\/p>\n<p><span style=\"font-size: 12pt;\">Alignement d\u2019int\u00e9r\u00eat de toutes les parties prenantes de la transformation internes (fonctions) ou externes (conseils ou partenaires technologiques) car \u00e0 de rares exceptions, la divergence d\u2019int\u00e9r\u00eat et les \u00e9gos prennent le pas sur l&#8217;efficacit\u00e9 et in fine la transformation et sa promesse de performance en font les frais que ce soit en termes de cr\u00e9ation de valeur ou de vitesse d\u2019ex\u00e9cution, quand ce ne sont pas des projets qui sont stopp\u00e9s.<\/span><\/p>\n<p><span style=\"font-size: 12pt;\">Alignement d\u2019int\u00e9r\u00eat des conseils et de ses clients, en \u00e9tant capable de proposer et de s\u2019engager sur une performance, en ne se r\u00e9mun\u00e9rant plus seulement sur l\u2019effort mais aussi l\u2019effet. Cela implique d\u2019\u00eatre capable de prendre des risques et de co investir aux c\u00f4t\u00e9s des entreprises\u00a0: il n\u2019y aura jamais de meilleur gage de la pertinence des choix et des pivots que nous leur proposons de faire, parce que les conseillers seront aussi les payeurs.<\/span><\/p>\n<p>&nbsp;<\/p>\n<h3><span style=\"font-size: 14pt;\">Enfin, derni\u00e8re r\u00e9volution, celle du faire.<\/span><\/h3>\n<p>&nbsp;<\/p>\n<p><span style=\"font-size: 12pt;\">L&#8217;ex\u00e9cution est strat\u00e9gique aujourd&#8217;hui, encore plus qu\u2019hier.<\/span><\/p>\n<p><span style=\"font-size: 12pt;\">L\u2019incertitude \u00e0 ceci de particulier c\u2019est qu\u2019on peut difficilement anticiper ou pr\u00e9voir et le monde post COVID-19 nous y plonge brutalement.<\/span><\/p>\n<p><span style=\"font-size: 12pt;\">Entre les intuitions, la d\u00e9cision et la mise en \u0153uvre, le contexte aura pu changer et il faudra donc \u00eatre agile et it\u00e9ratif entre strat\u00e9gie et ex\u00e9cution. Les deux ne peuvent plus \u00eatre g\u00e9r\u00e9es de mani\u00e8re s\u00e9quentielle et en silo, le conseil en strat\u00e9gie d\u2019un c\u00f4t\u00e9 et les conseils op\u00e9rationnels de l\u2019autre.<\/span><\/p>\n<p><span style=\"font-size: 12pt;\">Ce sont ces d\u00e9fis que nous allons devoir affronter demain pour r\u00e9inventer le conseil si nous voulons continuer
